Step 1: design review and production planning
The manufacturer first reviews the concept for shape, proportions and manufacturability. This stage identifies questions that are easier to solve digitally or on paper than after a mould, pattern or physical prototype has been prepared.
The team may consider:
- Whether the silhouette can be reproduced consistently
- Where the grip, guard and padded striking areas begin and end
- How surface details affect flexibility or create harder points
- How the item will be painted without obscuring important texture
- Whether the dimensions suit the intended handling and packing method
- Which details must remain identical across every unit

Step 2: material and internal-structure selection
A padded LARP product is normally built as a combination of materials rather than a single block. The exact construction depends on the product and the buyer’s requirements, but development generally considers the internal support, surrounding foam, adhesives, grip materials and flexible surface coating or finish.
Material selection should focus on the finished behaviour of the product, not only the name of the material. Relevant considerations include:
- Flexibility and recovery after bending
- Foam density and compression
- Bonding between layers
- Tip and edge padding
- Resistance to normal handling and repeated transport
- Compatibility between paint, coating and flexible foam
- Consistency between the sample and production materials
All core, foam and surface materials should be confirmed during sampling. A change in density or coating may alter how the finished product feels, even when it looks almost identical.
Step 3: build the first physical prototype
The prototype is where the concept becomes a three-dimensional object. Patterns or templates are prepared, structural and foam components are shaped, and the item is assembled in stages.
The maker must maintain symmetry and proportions while keeping the approved padded zones free from unintended hard points. Decorative components are developed with the physical use of the item in mind. A large spike, narrow point or rigid ornament from the artwork may need a softer interpretation.
This is also the stage to evaluate the grip. Its diameter, length, texture and transition into the guard influence handling. A visually impressive weapon can still feel awkward if the grip position makes the finished item poorly balanced.
Step 4: shape, seal and finish the surface
After the main structure is assembled, the foam is refined to create the intended profile. Edges, bevels, grooves and decorative forms are shaped with repeat production in mind.
Surface finishing can make a padded prop resemble forged steel, carved wood, aged bronze, leather or another fantasy material. The challenge is to create visual depth without turning the surface into a brittle decorative shell.
The finishing sequence may include sealing, base colour, layered tones, controlled weathering and a compatible final coating. During sample approval, buyers should check the item in neutral light as well as photographs. Metallic and aged finishes can look different under warm workshop lighting.
Step 5: review the pre-production sample
The first completed sample should be reviewed as both a design and a manufactured product. A structured approval is more useful than general feedback.
Review the following points:
- Overall dimensions and silhouette
- Weight and balance
- Grip shape and comfort
- Flexibility required by the buyer’s specification
- Foam coverage at the tip, edges and other defined areas
- Absence of exposed or unintended hard points
- Surface adhesion, cracking or separation
- Colour and weathering consistency
- Logo and label placement
- Fit inside the proposed retail or shipping package
If the product is intended for a particular event, market or ruleset, the buyer should arrange the required review or testing before bulk approval. Descriptions such as “LARP safe” should never replace a defined specification and appropriate inspection.
Step 6: lock the approved specification
Once the sample is accepted, the result should be converted into a production reference. Depending on the product, that may include templates, dimensions, photographs, material details, colour references and inspection points.
A strong approval record answers practical questions:
- Which measurements are critical?
- How much variation is acceptable?
- Which foam and surface materials were approved?
- What should the flex and balance feel like?
- Where must inspectors check for hard points or separation?
- Which colour and weathering reference should production follow?
- What accessories and packaging belong with each unit?
This record protects both buyer and manufacturer. It prevents later orders from relying only on memory or edited product photographs.
Step 7: control quality during production
Final inspection alone is not enough for a layered foam product. Important details should be checked while they are still visible and correctable.
A broader production control sequence can include:
- Incoming materials: confirm foam, structural materials, adhesives, grip components and coatings.
- Template control: compare cut and shaped parts with the approved patterns.
- Internal assembly: check alignment and the defined padding around internal components before the surface is closed.
- Shaping: review symmetry, edge profiles and repeated decorative details.
- Surface work: check bonding, coverage, colour and finish consistency.
- Final inspection: inspect dimensions, flexibility, padding, hard points, finish, grip and included accessories against the approved sample.
Buyers with their own acceptance procedure should provide it before sampling. If an event organiser requires a separate inspection at entry, that should also be communicated clearly to customers.
Step 8: packing and shipping
Long foam products can bend, rub or develop surface marks when packed carelessly. Packaging should support the item without compressing decorative areas for an extended period.
The manufacturer and buyer should agree on:
- Individual sleeves, wraps or retail cartons
- Protection between painted surfaces
- The position of accessories and removable parts
- Outer-carton dimensions and quantity per carton
- Labels, barcodes and country-of-origin information
- Any care or storage instructions supplied to the end user
A packing trial using the approved sample is useful, particularly for long weapons, shields or mixed product sets.
